Client Background

Our client is a professional outdoor lighting manufacturer with products sold globally. After 2–3 years of use (around the end of the warranty period), their products began to fail in large numbers due to serious rust, corrosion, and surface coating failures.

This caused heavy complaints, warranty costs, and damage to their brand reputation.

 

Challenge

The client strongly suspected supplier quality issues, but:

- The supplier insisted all goods passed inspection before shipment

- Inspection reports provided by the supplier appeared normal

- Frequent disputes and finger-pointing between client and supplier

- The client had no professional SQE team based in China

- Previous visits were only conducted by purchasing staff without quality expertise

- Real root cause could not be identified, and the quality crisis continued

Our Investigation & Root-Cause Discovery

We performed an on-site audit of their key coating supplier and uncovered critical hidden risks:

1. The direct “supplier” was only a trading company, not a real manufacturer.

2. They had subcontracted the plating / powder coating work to a small, unregulated workshop with minimal quality management.

3. On-site audit of the tier-2 coating workshop revealed:

- No formal SOP (Standard Operating Procedure)

- No SIP (Standard Inspection Procedure)

- No standardized pre-treatment process for plating or powder coating

- Poor process control, inconsistent coating thickness and adhesion

- Inadequate anti-corrosion treatment, leading to early rust and failure

- Internal quality checks were incomplete or fabricated

The real root cause was uncontrolled subcontracted processing — not the surface condition at shipment, but long-term durability and anti-corrosion performance.

 

Solution & Actions Taken

We provided full professional support to resolve the long-term quality issue:

- Verified and documented the real root cause of rust and coating failure

- Helped the client terminate high-risk, unqualified subcontractors

- Recommended and qualified reliable, professional coating manufacturers
